An Introduction to Lean Project Delivery

Design and construction projects are complex, and the way teams plan and manage work has a direct impact on project outcomes and people. Recent LCI research shows the challenge clearly: 3 in 5 owner-reported projects finish behind schedule, and 1 in 2 owner-reported projects finish over budget. The pressure is also felt by the people doing the work: 1 in 3 team members say their job is more stressful than they imagined, and 3 in 10 workers fear job stress could make them physically or mentally ill.

Lean Project Delivery is an organized implementation of Lean principles, systems and tools combined to allow a team to operate in unison to create flow and deliver value. It gives owners, designers, builders, trade partners, and other stakeholders a way to align around value, make work more reliable, reduce waste, improve flow, and continuously learn.

What is Lean Project Delivery?

Lean Project Delivery is an organized implementation of Lean principles and systems and tools combined to allow teams to operate in unison to create flow and eliminate waste.

It helps project teams plan, design, build, and improve work in a way that supports better outcomes for the customer and the people doing the work.

Lean Project Delivery brings together three connected parts:

People: The “who”

The behaviors and collaboration that sustain Lean culture.

Respect for People

Principles: The “why”

The foundational philosophy and values that guide how teams make decisions and improve work.

6 Tenets

At LCI, Lean is grounded in the Six Tenets of Lean:

Lean is not only a set of tools. Tools matter, but they work best when they are supported by the right behaviors, shared principles, and project systems.

What Research Shows

LCI research shows that better-performing projects are not only better on cost and schedule. They also show stronger communication, better team alignment, stronger safety culture, higher quality, and greater willingness to work with the same team again.

In a Dodge Data & Analytics study conducted with LCI, contractors compared their “best” projects with their “typical” projects. Best projects were more likely to finish below budget, finish ahead of schedule, achieve higher profitability, exceed quality expectations, and report stronger safety outcomes.

The lesson is straightforward: project outcomes improve when teams improve the way they work together.

Where Lean Can Be Practiced

Lean Project Delivery is one level of Lean application. Lean can also be practiced at the frontline, in operations, and across the enterprise.

Lean Project Delivery

Improving how the full project team plans, coordinates, delivers, and learns together.

Focus: Project production systems.

Lean in Operations

Improving the repeatable business processes at a department level that support project delivery, such as estimating, procurement, scheduling, safety, and quality.

Focus: Localized & department workflows & systems

Lean at the Enterprise Level

Aligning strategy, people, resources, and improvement at an enterprise level, so the whole enterprise creates more value with less waste.

Focus: Entire corporate value stream

What Lean Project Delivery Looks Like in Practice

Lean Project Delivery can look different depending on the project, team, and phase of work.

Common examples include:

  • A team defines what matters most to the customer before making major decisions.
  • Owners, designers, builders, and trade partners align around shared project goals.
  • Design and construction teams coordinate earlier instead of waiting for late handoffs.
  • People closest to work help create the plan.
  • Teams identify constraints before work is scheduled.
  • Teams make reliable commitments and track whether those commitments are met.

 

Lean Project Delivery and Integrated Project Delivery Are Not the Same Thing

Lean Project Delivery and Integrated Project Delivery are related, but they are not the same thing.

Lean Project Delivery is an approach to how people plan, design, build, and improve work. It can be used with many contracting methods.

Integrated Project Delivery, or IPD, is a specific contractual and commercial model that brings key parties together around shared goals, shared risk, and shared reward. IPD can create strong conditions for Lean Project Delivery, but a project does not need an IPD/IFOA contract to apply Lean practices.

 

Common Lean Practices Used in Project Delivery

Teams may use many Lean practices to improve project delivery. Common examples include:

  • Conditions of Satisfaction (CoS): Clear statements that define what success means for the customer and project team.
  • Last Planner System® (LPS): A production planning system that helps project teams make work more reliable through connected planning conversations, from milestones to weekly work planning and learning from performance.
  • A3 Thinking: A structured problem-solving approach that helps teams understand the current condition, identify root causes, test countermeasures, and align around next steps.
  • Target Value Delivery: A system that helps teams design to define customer value, within the constraints of cost, schedule, and project conditions instead of designing first and estimating later.
  • 5S: A Lean method for creating and maintaining visual order, clarity, and discipline in the work environment through sorting, setting in order, shining, standardizing, and sustaining. It helps teams improve safety, efficiency, flow, and reliability.

Common Misunderstandings About Lean Project Delivery

Common Misunderstanding Clarification

Lean Project Delivery means IPD.

Not exactly. IPD is a contract model. Lean Project Delivery is based in respect for people, principles, and practices.

Lean only happens in the field.

No. Lean can shape frontline work, design, planning, operations, leadership, strategy, and enterprise systems.

Lean is a set of tools.

Tools help, but Lean is also a mindset and management approach.

Lean is only for contractors.

No. Owners, designers, builders, trade partners, suppliers, and support teams all influence value, flow, and project outcomes.

How to Get Started with Lean Project Delivery

You do not need to transform an entire project at once to begin practicing Lean. Start where your team has influence.

Ask:

  • What does the customer define as value?
  • Where do we see waiting, rework, confusion, or missed commitments?
  • Who needs to be involved earlier in planning or decision-making?
  • What constraints are preventing reliable work?
  • How do we learn when the plan does not happen as expected?
  • What is one small improvement we can make this week?

Lean starts with learning by doing. Choose one practice, apply it with your team, reflect on what happened, and improve from there.
